The only brand in its set without a stated mission, rebuilt as the region’s redevelopment specialist.

Black Mule invests in stalled and abandoned real estate projects across the GCC, backed by KEO International Consultants. An audit against seven investors and redevelopers found a brand with no stated mission, no named specialism and almost no proof on show. Between May and August 2024 we took it from strategy through to website and positioned Black Mule as the region’s redevelopment experts.

The context01 / 06

An opening beside a crowded development market.

Traditional development in the GCC was growing more competitive. The opening sat in the market beside it: projects that had stalled or were underperforming. Black Mule was set up to work there, a concentrated team that finds the value left in those assets and realises it, with the network and resources of KEO International Consultants behind it.

Its brand did not yet make that case. Capabilities were described, with no mission, vision or values stated and no tagline. Positioning was spread across investment, redevelopment and advisory. The depth of KEO’s expertise was implied more than shown, and there were few success stories and almost no content or social presence.

The research02 / 06

Seven competitors, audited before any design work.

We audited Black Mule’s brand beside Matthews Southwest, Tishman Speyer, Greystar, Artemis, H.I.G. Realty, Dune and Abacus, across identity, values, tone of voice, brand architecture, markets, asset types, audience and content. The report ran to 53 slides and was delivered in May 2024. Its gaps set the brief for the platform.

Three findings carried the most weight. Black Mule was the only brand in the set without a stated mission or vision, and one of four without stated values. Every competitor named the asset types it works in, from one for Abacus to eight for Artemis, while Black Mule named none. And on the audit’s market scales Black Mule sat at the premium end beside Tishman Speyer, left of centre on innovation and in the middle between the placemakers and the pure asset investors, yet its brand made no case for innovation at all.

The platform03 / 06

Five gaps, and what answered each.

Each gap the audit found has a direct answer in the platform. The missing foundations became a purpose, vision and mission and five values, set out at the front of the guidelines. Spread positioning became one named specialism: a specialised unit for property redevelopment, in the emerging sub-market beside traditional development. Innovation joined the values, and sustainability and innovation were written into the differentiation. KEO’s network and resources became part of the differentiation, with the allied practices given their own page in the capability statement. The shortage of proof was met with a website, a social system and a capability statement built to put the work in front of investors.

The purpose reads: to transform and revitalise underperforming real estate assets in the GCC, turning challenges into opportunities for sustainable growth. The values are integrity, results-driven, innovation, safety and people-centric. The differentiation rests on expertise in the GCC, end-to-end services, the network and resources of KEO, and a focus on sustainability and innovation.

Finding the direction04 / 06

Three rounds of concept work, settled on one system.

The identity was settled over three rounds, 93 boards in all, and every route was built out as a complete system and tested in application before a choice was made. Round one produced three concepts from the same strategy. The first drew the mule’s ears into an m monogram, set in Inter Display, with lime on tinted black and a dot grid built from the palette. The second used a monogram drawn in one continuous line, set in Aeonik, with fire orange against dusk photography of the Gulf skyline. The third was wordmark-led, in Aspekta, with a green-to-blue gradient running through every surface and the fullest set of page layouts of the three.

Blue was the common ground. Round two held Concept 03’s layout system still and set it in three blues: KEO Blue, the parent company’s own; Electric Blue, a brighter step away from it; and a Blue Gradient running between the two. Every board stayed identical, which left colour as the only thing being judged. KEO Blue signalled the trust and stability a GCC investor weighs before a long partnership. Electric Blue carried the energy of a firm moving at the pace of the region’s development, with the parent’s credibility still behind it.

Round three brought all three original routes back in the blue family, so the ideas could be read side by side again in the colour the brand would keep.

Round 01, Concept 02: the continuous-line route in fire orange, on a site hoarding.

Round 02: the same website in KEO Blue.

The selected system05 / 06

The mule monogram on black, with Electric Blue as the accent.

The selected system took the mule monogram and Inter Display from the first concept and set them on black, with Electric Blue from the second round as the accent. Black brings strength and authority and Electric Blue brings energy. A dot grid borrowed from architectural and engineering drawings runs through web, print and outdoor, a direct line to a business that rebuilds stalled projects.

The m of mule carries the mule’s ear, the one drawn detail in an otherwise plain lowercase wordmark. On the website Inter Display carries the headlines large and plain, and Electric Blue is held back for actions and emphasis while almost everything else is black, white and grey. Portfolio figures sit in the opening screen, answering the audit’s finding that Black Mule showed no outcomes, and sculptural finished architecture shows the end state of a redevelopment. On the street billboard the positioning reads in one line, real estate investment and property redevelopment in the GCC, signed with Redevelopment Experts, the line the strategy was built to earn. The full system runs to twenty pieces across web, print, outdoor and social.

What we handed over06 / 06

The documents and templates the team runs the brand on.

The identity went to Black Mule as a working set. The brand guidelines carry the strategy and the system together, opening with the platform, from positioning and purpose to values, vision and mission, before the identity itself: the mule monogram, Inter Display, black with Electric Blue, and the dot grid, each with its rules.

A ten-page capability statement puts the positioning in front of investors and partners: redevelopment expertise, the service lines, the process from identifying a project to completion and realisation, and Black Mule’s place among the KEO allied practices, set on black with the dot grid behind. A master presentation template completes the set, with cover, contents, chapter openers, narrative, analysis and close for project and investor presentations, every layout on the black ground with Electric Blue as the accent.

The result

What changed.

Black Mule went from a brand with no stated mission and no named specialism to a platform that names redevelopment as its specialism, states what it stands for and puts proof in the opening screen. The guidelines, capability statement and presentation template give the team a working set to run it. For Pivitt, Black Mule was a first engagement that expanded into work across the wider KEO group.
